You start from the date already printed on invitations mailed to three hundred people, and work every vendor's deadline backward from that one immovable day — because the day itself was never up for negotiation.
In December 1964, a cyclone tore the Pamban Bridge apart — the two-kilometre rail crossing over open sea that was Rameswaram's only link to the mainland. Girders lay twisted in the water. The Railway Board, assessing the wreckage, put the repair at roughly six months. A young engineer named E. Sreedharan looked at the same wreckage and promised 46 days — then spent them on site around the clock, timing every crew's work to the tide charts, because the sea only allowed certain hours of access at all. He made the deadline with days to spare.
That single bridge turned out to be a preview of an entire career. Thirty years later, as Chairman of the newly formed Konkan Railway Corporation, he took on a 760-kilometre line through the Western Ghats that four decades of surveys had already called too difficult and too expensive to build — and delivered it in under eight years, paid for with public bonds he raised himself rather than waiting on a government budget cycle. Then came the Delhi Metro, where "on schedule" stopped being an aspiration and became simply what happened, section after section, for over fifteen years.
Set beside this, most large infrastructure projects run the opposite way: estimate every stage forward, add the estimates up, call the total a deadline, then quietly push the date back when the estimate turns out wrong somewhere — which, on a project this size, it almost always does. Berlin's Brandenburg Airport took nine years longer than planned. Boston's Big Dig ran a decade over schedule. Delay of this kind is treated almost like weather: unfortunate, structural, nobody's fault in particular.
Sreedharan worked backward instead. He fixed the finish date first — sometimes before a single tunnel was dug — and reverse-engineered every contract, every buffer, every crew's schedule from that one fixed point. Run a project this way, and a slipping task stops being an item for next month's status report. It becomes an alarm today, because there was never any slack left at the far end to quietly absorb it later.

Three Decades of 'Not Feasible'
Route surveys for a railway linking Mumbai to the Kerala coast had existed since the 1960s. Every one reached the same conclusion: too many rivers, too many tunnels through the Western Ghats, too expensive for any single government's budget cycle to absorb. The project stayed a proposal for thirty years.
760 Kilometres, Financed Without Waiting on the Treasury
Sreedharan didn't wait for the terrain problem to get cheaper — he solved the money problem first, raising public bonds to fund construction ahead of annual government budget allocations, then set a public completion date and reverse-engineered every phase's schedule from it. The line opened carrying trains through 91 tunnels and over 2,000 bridges that four decades of planners had judged unbuildable within any government's patience.
The terrain hadn't changed between the 1960s survey and 1990. What changed was that the project stopped waiting on the treasury's calendar and started running on a deadline Sreedharan set himself — then every other constraint, funding included, was engineered to fit it.

Delhi's Chief Minister, Sheila Dikshit, refused to accept the resignation, judging his continued leadership essential to finishing the network ahead of the 2010 Commonwealth Games. He withdrew it and stayed on. The 'zero-tolerance' standard he applied to contractors and corruption, in this instance, he applied to himself for a failure a later inquiry attributed to the contractor's launching equipment, not his own decisions.

Steps down from DMRC's managing directorship after delivering Delhi Metro's first two phases, retiring for a second time from a project he had led for over sixteen years, and hands over to his successor, Mangu Singh.

Returns as principal advisor to Kochi Metro, and later to Lucknow and Jaipur's metro projects, carrying the same reverse-built schedule into systems led by a new generation of engineers.
